What it covers

The course covers the steering of investments and portfolio. Topics include strategy and strategic themes, lean budgets and guardrails, portfolio kanban, WSJF, the lean business case, lean governance and portfolio metrics. Added to that are the three places where portfolio steering stalls in practice: stopping running initiatives, prioritising enablers, and the everyday operational load. One part covers the steering of service providers with governance, service level agreements and multi-vendor interfaces.

Why take this course

Organisations frequently start more initiatives than they can complete concurrently. That is the same overload as too much work in progress within a team, one level up. The obstacles are largely organisational.

What you can do afterwards

  • Formulate strategic themes and measure an initiative against them.
  • Distinguish classic from lean portfolio management and draw the boundary for your own organisation.
  • Set up lean budgets with guardrails and justify them to the finance function.
  • Set up a portfolio kanban and prioritise it with WSJF.
  • Select portfolio metrics that support decisions.
  • Formulate a lean business case as an assumption and set checkpoints.
  • Make visible the three places where portfolio steering stalls.
  • Justify and enforce a stop signal.
  • Set up partner governance at three levels and judge whether the organisation is leading its partners.
  • Design a service level agreement with few metrics and effective consequences.
  • Position agentic delivery as a governance question.

Who this course is for

Primary

Portfolio and investment leads, LPM roles, PMO leads, enterprise architects with portfolio responsibility.

Also a fit

Anyone growing into a portfolio role. Executives and division heads who decide on IT investments. Finance leads in an IT context. Anyone steering service providers who has lost the overview.

Learning objectives in detail

  1. 1 Name the systemic error of starting more than can be finished, and draw the parallel to WIP overload in a team.
  2. 2 Formulate strategic themes and measure an initiative against them, including the consequence when it contributes to none.
  3. 3 Distinguish classic and lean portfolio management and draw the hybrid boundary for their own organisation.
  4. 4 Set up lean budgets with guardrails and justify to the finance function why value streams rather than undertakings are funded.
  5. 5 Set up a portfolio kanban and prioritise with WSJF.
  6. 6 Select portfolio metrics that support decisions rather than producing reports.
  7. 7 Formulate a lean business case as a hypothesis and set checkpoints for refutation.
  8. 8 Set up lean governance that steers rather than administering reports.
  9. 9 Make the three blind spots visible in their own portfolio.
  10. 10 Justify and enforce a stop signal.
  11. 11 Facilitate an OKR cascade from portfolio to team without it turning into goal assignment.
  12. 12 Set up partner governance at three levels and judge whether the organisation leads its partners or is led by them.
  13. 13 Design an SLA with three to five metrics and effective consequences.
  14. 14 Identify the multi-vendor no-man's-land and take the integration points into their own responsibility.
  15. 15 Position agentic delivery as a governance question and assess their own organisation's maturity.
